The conversation wasn’t a warning against SaaS adoption—it was a clear-eyed look at the responsibility gap that opens up when organizations move data into cloud and SaaS environments without applying the same protection discipline they’ve built for on-premises infrastructure.

SaaS Data Protection and Supply Chain Resilience: What IT Leaders Need to Address Now

The average organization with 2,000-5,000 employees runs more than 200 SaaS applications. Most CISOs and CIOs, when asked directly, will estimate a fraction of that number and name the largest spend items, such as Microsoft 365, Salesforce, and a handful of others. The rest exist in a shadow stack: department-owned subscriptions, marketing tools, HR platforms, legal systems, development tooling, and collaboration services adopted without centralized IT involvement and never included in a formal data protection inventory. That gap is where supply chain risk lives.

Why SaaS Supply Chain Attacks Are Growing Faster Than Defenses

Ransomware operators are rational actors. They follow the money and exploit the path of least resistance. For years, that meant targeting on-premises virtual machines with encryption attacks. The industry responded effectively—immutability, air gapping, and rapid recovery capabilities have made VM-based ransomware significantly harder to monetize. So attackers adapted.

SaaS applications represent a more attractive target for several reasons. First, the data held in SaaS platforms—like source code repositories, CRM records, financial systems, and HR data—is extraordinarily valuable. Second, tenant behavior around SaaS backup hasn’t kept pace with the maturity of on-premises protection practices. Third, and most importantly from an attacker’s perspective: why target a single tenant when you can compromise the SaaS vendor itself and reach every customer simultaneously?

Supply chain attacks against SaaS providers aren’t theoretical. They occur repeatedly, and when they do, every organization relying on that vendor faces the risk of data loss or extended unavailability, regardless of how well it has secured its own environment. The CrowdStrike incident brought widespread awareness to this category of risk, but it was neither the first nor the last.

What the Shared Responsibility Model Actually Means for Your Data

One of the most persistent and dangerous myths in enterprise IT is that SaaS vendors are responsible for recovering customer data. They are not, and every major SaaS provider’s terms of service explicitly state this.

The shared responsibility model, pioneered by Microsoft and now the industry standard, clearly divides obligations. The vendor is responsible for keeping the service running, maintaining the infrastructure, and ensuring availability. The customer is responsible for their tenancy, the data within it, the configurations applied to it, and the ability to recover it.

The parking garage analogy Fernandez used in the spotlight is apt: the garage guarantees you can park and that the lights work. It does not guarantee your car against damage, and it takes no liability for any damage that occurs inside it. SaaS is identical. If an employee deletes critical data, accidentally or maliciously, that is a customer-side incident. If a misconfiguration exposes or corrupts data, that is the customer’s problem to resolve. Recycle bins and soft-delete features are not backup systems. If the service itself is down, those features are inaccessible. If data has been permanently deleted, they offer nothing.

Three Things Every Organization Must Do to Protect SaaS Data

The framework Fernandez outlined reduces to three universal requirements, regardless of organization size or industry.

Visibility first.

You cannot protect what you cannot see. The starting point is a complete inventory of every SaaS application in use across every department, not just the ones IT procured and manages, but everything in marketing, sales, finance, legal, and engineering. For example: GitHub repositories host source code, DocuSign manages contracts, Asana tracks projects, Workday holds HR data, and all of it needs to be mapped, with ownership, administrator accountability, and data sensitivity assessed.

Automated, offsite, immutable backups.

Once the application landscape is mapped, protection needs to follow the same principles that have long governed on-premises backup: automated schedules, offsite storage, and immutability to prevent tampering. For SaaS data, this means backing up to S3-compatible storage, either cloud or on-premises, that the organization controls independently of the SaaS vendor. HYCU’s R-Cloud platform provides this through what it describes as an encrypted highway to customer-owned storage, with backup frequency and retention policies set by the customer. Critically, backups are immutable and fully within the customer’s control, and not dependent on vendor infrastructure remaining available.

Granular recovery capability, including offline access.

Bulk recovery is insufficient. When a sales manager needs a single deleted Salesforce campaign record, or a developer needs a specific version of a repository file, the recovery system must find and restore that object. More critically, when a SaaS vendor experiences an extended outage, organizations need to access their data independently of the vendor’s service being online. Offline recovery, the ability to export backed-up SaaS data in readable formats when the source system is unavailable, is the capability that turns a backup from a theoretical safety net into an operational continuity tool.

How to Start When the Problem Feels Too Large

The SaaS protection conversation tends to stall because no single stakeholder owns the whole problem. IT will control some applications, marketing controls others, with finance, legal, and HR each having its own stacks. The most effective organizational response, in Fernandez’s experience, is designating someone—a chief risk officer, head of compliance, or data protection lead—who owns cross-departmental data protection standards and has the authority to enforce them.

From there, triage. Identify the four or five applications where a breach or extended outage would be immediately catastrophic, and protect those first. GitHub repositories holding proprietary source code. Salesforce instances containing years of customer data are subject to retention requirements. Then build outward systematically.

The organizations that handle this well don’t try to solve everything simultaneously. They map the landscape, establish standards, protect the highest-risk applications immediately, and roll out coverage across quarters with a defined plan.

FAQ: SaaS Data Protection and Supply Chain Risk

Is my SaaS vendor responsible for recovering my data? No. Under the shared responsibility model, vendors maintain service availability.
