The challenge is that while technology responsibilities have expanded dramatically, staffing models often have not.

Many independent schools now operate technology environments that rival those of mid-sized businesses. They manage cloud platforms, student information systems, learning management tools, financial applications, donor databases, access control systems, cybersecurity platforms, and countless third-party integrations. Yet many schools continue to rely on a Director of Technology and perhaps one or two additional staff members to oversee it all.

The result is a growing gap between the complexity of today’s technology landscape and the resources available to manage it.

This reality was evident throughout this year’s ATLIS (Association of Technology Leaders in Independent Schools) Annual Conference. Across keynote presentations, educational sessions, and peer discussions, technology leaders were focused on many of the same challenges: cybersecurity, AI governance, digital safety, data privacy, and how to support innovation while protecting their communities.

The conversation has evolved. Schools are no longer asking whether these risks exist. They are asking how to manage them effectively.

The Job Has Changed

A decade ago, most school technology leaders focused primarily on infrastructure, classroom technology, device management, and user support.

Today, the role looks very different.

Recently, I met with an independent school technology leader responsible for a technology environment that would not look out of place inside a mid-sized enterprise. The school supported a complex technology environment serving hundreds of faculty and staff, more than a thousand managed devices, numerous cybersecurity and EdTech platforms, cloud applications, and critical campus infrastructure systems. Despite the complexity, the technology department consisted of only a small team.

In many industries, an organization of similar size would have dedicated personnel focused on infrastructure, cybersecurity, compliance, help desk operations, and vendor management. Independent schools are often expected to accomplish the same objectives with far fewer resources.

That reality is becoming increasingly common. Technology leaders are being asked to support classroom innovation, manage cybersecurity risk, oversee artificial intelligence initiatives, maintain critical infrastructure, support end users, evaluate vendors, and contribute to strategic planning, all while operating with lean teams and limited budgets.

Schools Have Become Attractive Targets

Independent schools maintain a surprising amount of sensitive information.

Student records, health information, financial aid data, tuition payments, donor information, payroll records, employee data, and parent communications all represent valuable targets for cybercriminals.

Unlike many businesses, schools also operate within highly trust-based communities. Parents, students, faculty, staff, donors, trustees, and alumni all expect the institution to be a responsible steward of their information.

A cybersecurity incident can certainly disrupt operations, but the larger concern is often the loss of trust that follows.

Beyond traditional IT systems, schools often support a rapidly expanding ecosystem of educational technology platforms. Learning management systems, assessment tools, classroom applications, student information systems, parent communication platforms, and specialized educational software each introduce additional administrative, privacy, integration, and security considerations.

Every new platform can improve learning outcomes and operational efficiency, but it also increases complexity and expands the institution’s attack surface. For already stretched technology teams, managing that complexity has become one of the greatest challenges they face.

The threat landscape has also evolved.

While ransomware continues to generate headlines, many schools are now more likely to encounter phishing attacks, account compromise, payroll fraud, vendor impersonation, credential theft, and business email compromise attempts.

Increasingly, attackers are targeting people rather than technology.

AI is Creating New Challenges

Few topics generated more discussion among school technology leaders this year than artificial intelligence.

Schools are actively exploring how AI can enhance learning, improve efficiency, and support faculty and administrative teams. Many are already seeing meaningful benefits.

At the same time, school leaders are working through important questions.

What student information can be shared with AI tools?

How should faculty use AI in the classroom?

How do schools address academic integrity?

What policies should govern AI usage?

How can schools verify communications in a world where deepfakes and synthetic media continue to improve?

These are not purely technology questions. They are leadership questions.

Technology leaders often find themselves at the center of these discussions, helping schools balance innovation with responsible governance.

Cybersecurity is No Longer Just an IT Responsibility

One of the most significant shifts occurring across independent schools is the recognition that cybersecurity, data privacy, and digital safety are institutional responsibilities.

Technology departments play a critical role, but they cannot manage these risks alone.

School leadership, finance teams, human resources, admissions, advancement offices, and boards all influence an institution’s overall risk posture through the decisions they make and the processes they establish.

This is particularly important as cyber insurance carriers continue to raise security requirements and parents become more aware of how schools collect, store, and protect information.

The schools making the greatest progress are not necessarily those with the largest budgets. They are the schools that treat cybersecurity and technology governance as strategic priorities rather than technical projects.

What Schools Should Focus On

The good news is that schools do not need enterprise-sized budgets to make meaningful improvements.

The strongest cybersecurity programs are often built on fundamentals.

Multifactor authentication should be deployed consistently. User access should be reviewed regularly. Endpoint monitoring and visibility should be established across school-owned devices. Faculty and staff should receive ongoing security awareness training that reflects today’s threat landscape.

Schools should also maintain documented incident response plans and clearly define who is responsible for decision-making during a security event.

Equally important is governance.

Schools should establish clear policies around artificial intelligence, data handling, vendor management, and acceptable use. These conversations should involve school leadership and key stakeholders, not just the technology department.

Technology leaders should not carry the responsibility alone.

Looking Ahead

The challenge facing independent schools is not a lack of commitment or awareness. It is the reality that technology environments have evolved far faster than the staffing models and resources available to support them.

Most school leaders understand the importance of cybersecurity, AI governance, data privacy, and digital safety. They recognize the responsibility they have to protect their communities and the information entrusted to them. The challenge is finding the time, expertise, and resources necessary to keep pace with the growing demands placed on increasingly small technology teams.

As schools continue to embrace innovation, the institutions that thrive will be those that treat cybersecurity, AI governance, data privacy, and digital safety as leadership priorities. These are no longer technology issues alone. They are institutional responsibilities that directly impact the trust, resilience, and long-term success of the school community.

For many independent schools, cybersecurity is no longer the only technology risk keeping leaders awake at night.
