That is the harder thing to sit with.

I think about that every time we start the conversation about conditions, because we almost always start it in the wrong place.

We Always Start With the Student

Every version of this conversation begins with what students need. More curiosity. More collaboration. More adaptability. More of the human skills the workforce is suddenly desperate for. Then we are surprised when nothing changes.

Here is what I have learned. You cannot hand someone a human skill to perform. It is a response to a situation, and it shows up only when the environment makes it necessary, safe, and worth it. Those who stay adapt to what the system rewards: compliance. Compliance is the one thing AI already does better than any of us. We have built a system that prizes the exact capability the machine just made cheap, and starves what makes us uniquely human.

No One Chose This

The unavoidable truth is that we built a system that selects for compliance, and then ask the people inside it to develop the very capacities it trained out of them. Nobody chose this.

The superintendent is managing a mandate.

The principal is protecting a score.

The teacher is following a pacing guide rather than what her students really need.

Every one of them is acting inside a system that gives them no room for other moves.

It Already Works. We Just Quarantine It.

We already know how to build the thing we keep saying we want. We do it well. We just do it in the corners of the school building; we call it optional.

Watch what happens on a debate team, in an improv room, in a writing studio. Students research together, argue, build on each other, fail out loud, and go again. A coach shapes raw talent instead of grading it. And the final performance makes the thinking visible, so no one can fake their way through it. It is humans doing hard things together.

This is not enrichment. This is the model we keep asking for. Collaborative. Iterative. Safe enough to fail. Impossible to automate. We have the proof of this living inside our own buildings. Then we file it under extracurriculars, and we quarantine it in the electives.

Conditions Run Downhill

We quarantine it because the conditions that make it work were never handed to the people running the system.

Superintendents shape the conditions principals work in. Principals shape the conditions teachers work in. Teachers shape the conditions students learn in. If the teacher’s condition is to deliver this script, the student’s condition is to receive it.

You cannot teach collaboration through compliance. You cannot grow adaptability in a system that punishes deviation. You cannot hand the adults a checklist and expect a curious, judgment-holding graduate to come out the other end.

The skills everyone wants are real. They are also downstream. Redesign the conditions, and you redesign what grows.

I know this system from the inside. I helped run it. I was good at it. And I could not see what I was costing the people around me until I was standing outside it. You cannot give what the system took from you. It took it from me, too.

The people you lead are already adapting to the conditions you set.
